00:00:17: Well Todays guest is Ruth E. Animat A Canadian self leadership coach and founder of Animat Consulting Experience.

00:00:31: For more than two decades, Ruth has worked with executives business owners and emerging leaders helping them lead with greater clarity presence.

00:00:42: her perspective comes not only from coaching.

00:00:46: Ruth knows what it means to enter environments where the prevailing model of leadership was not designed for her.

00:00:52: she was often The Only Woman in the room and learned firsthand What It Can Cost To Perform a version Of Leadership That Does Not Truly Fit.

00:01:00: Today we explore what self-leadership actually requires, how to recognize when adaption has become self abandonment and whether it is possible to lead authentically.

00:01:17: Thank you I'm delighted to be here

00:01:19: now.

00:01:20: You have described performing a version of yourself that was never really you in your job.

00:01:28: so Did that performance cost you?

00:01:33: Man, it at times.

00:01:34: It felt like it caused me my integrity and what I realized is i was getting pulled over into.

00:01:40: this is how You must do it.

00:01:41: This Is What It Requires.

00:01:42: This Is Whats Going On And There Are Certain Moments That Suddenly the light bulbs go off.

00:01:47: I think back to one moment when i was a director of operations and i Was responsible for staff at seventy, And i had uh new leader New vp in my world Who didn't hire me who came on three months later after i'd been hired?

00:02:02: And said you know there's that guy over There That guy over there that one of your managers and he needs to be fired.

00:02:08: Well, to me...that was completely out of integrity!

00:02:10: There were- He just wanted to assassinate this guys character And..and To Me I had a moment where i considered well Do I do?

00:02:18: Is it gonna cost me my job if I

00:02:19: don't??

00:02:20: And then I took a moment....I went.

00:02:22: you know

00:02:22: what?!

00:02:23: I don' t

00:02:24: care!!

00:02:25: I am not going to abandon ME in THIS MOMENT AND I wanted to make sure that i stood up for what I believe.

00:02:31: So if you can imagine, there I am a thirty-something director the only female in that role in Canada and The manager was A guy That Was In his fifties not really impressed To have a woman as His boss And I thought well What do I Do?

00:02:48: I Thought I deal with this straight Up!I get to the truth of leadership And I went over to him.

00:02:54: It was a flight, sure-flight but when he saw me and sat down just said hey!

00:03:00: I have been told that i should fire

00:03:02: you.".

00:03:03: His head nearly snapped off... But I don't agree.

00:03:08: The only way we're going combat this is YOU HAVE TO STEP UP.

00:03:12: I'm happy to help you BUT YOU GOTTA JOIN ME.

00:03:15: You can imagine like this came out of nowhere for him But I knew i wanted to deal with the truth of leadership and be very direct, honest.

00:03:23: And give him an opportunity!

00:03:25: This guy totally rose up in his credit.

00:03:28: We then had daily conversations.

00:03:30: we talked about how things would go.

00:03:32: if you can imagine... In ninety days his store was top-store against plan in Canada.

00:03:38: and imagine as well, we were paid against our plan.

00:03:42: And his commissions also skyrocketed.

00:03:44: he was thrilled but it took a huge leap of faith.

00:03:48: in that moment do I abandon myself like out of integrity?

00:03:51: Do i just do it to salvage my own job?

00:03:54: because what this VP also said to me is if you don't fire him...I'll fire you.

00:04:01: so my job really felt like it was on the line.

00:04:05: No, no and that was not the corporate norm.

00:04:08: And I didn't really have anyone to talk about this... ...I just had to follow my own gut and step through-and i'm glad I did!

00:04:15: And also realized it happens a lot for people in The Silent Sub and over time you eat it and swallow it and it affects you, get tired then doubt yourself.

00:04:26: You feel like your performing for someone else but not very present to who you

00:04:30: are.".

00:04:31: I just realized in that moment when i drew the line... That was not going to compromise myself or abandon my self.

00:04:38: Unfortunately they worked out well on all levels.. I had no idea!

00:04:42: But wasn't gonna do it.

00:04:45: So were ready also take responsibility and consequences if would have worked-out?

00:04:52: Well, what I would say to you is...I realize that now with like thirty-five years hindsight.

00:04:59: I just was so passionate That it wasn't fair.

00:05:03: It's inappropriate To deal With another human being Like that!

00:05:14: And now I look back and go, wow it's amazing what we'll do when were driven by passion.

00:05:20: We've got some you know the energy of youth behind me going.

00:05:24: nope that is not fair.

00:05:25: no i'm gonna be doing this so... It was really cool to see come into form.

00:05:31: only now actually live life forward and understand backwards.

00:05:35: only now am I realizing wow!

00:05:37: That was a bit risk Ruth.

00:05:39: oh ok and worked out great but just wasn't.

00:05:44: I wasn't going to have any part of that.

00:05:47: Yeah,

00:05:47: so where would you see this fine line?

00:05:50: Because...I mean i like the fact we always say We Have To Be Authentic and we have to be authentic in our roles but at I did have to adapt to the environment as well.

00:06:06: So where do you see this line between adapting to the environments, adapting to corporate culture and keeping your own identity and not abandoning yourself?

00:06:20: That's a super powerful question tricky one because it's not all or none.

00:06:26: It's like, this is how it is and what you do I really see for us...it is about we interface.

00:06:33: We interface to our job..we interface with the people we're with....We Interface With Ourself.

00:06:37: And that comes back To Self-Leadership.

00:06:40: Like i need to sleep at night When i rest my head on the pillow Im pleased with How I've Shown Up.

00:06:47: It Doesn't Mean That I Have Done Everything Exactly The Way corporation wants it or I've denounced the corporation, my role really is to interface there.

00:06:58: And how do i serve best?

00:07:00: The parties that are involved...the people that I'm leading and the company I am working for.

00:07:05: you know we need to remember.

00:07:06: businesses aren't business to make money so its not disregarding what's required And it's also not being, you know really invested in resistance.

00:07:16: It is about showing up and saying what does this moment call for?

00:07:19: Am I present or am i bringing a whole background of other things that have irritated me...and now im investing into judgment reaction to the situation..I need be really clean.

00:07:31: look at the situation.

00:07:34: if requires bit push back from as an interface great!

00:07:37: If its me going hey Ruth Clean it Up.

00:07:40: whats actually going on here?

00:07:41: Are you tired?

00:07:42: are your reacting or is it just what they're asking for seems bigger than usual.

00:07:48: All of that needs to be encountered and all but need's to integrated in.

00:07:52: how do, What You Do?

00:07:53: And we don't live on a world the black-and-white.

00:07:56: yet The World keeps asking us To Be Black & White.

00:07:59: Ultimately It Is The People That Matter.

00:08:02: That's the long term and when you look at leading a staff or leading yourself You know, well we can lead ourselves.

00:08:09: We can leave the world.

00:08:10: but if I abandoned me?

00:08:11: I'm gonna get really irritable in process.

00:08:14: I'm going to react to things I'm Gonna say thing.

00:08:16: perhaps that are not the wisest things for me to say and an understanding.

00:08:21: Okay, I need to kind of Figure out what it takes from me to be right here Right now And i call that currency like its my currency To Be Current.

00:08:31: Yeah

00:08:33: Oh, yeah.

00:08:33: That's very powerful.

00:08:35: and also is that this self leadership?

00:08:37: And when I was teaching at a business school asked the students often well who was the best manager that you have ever worked with?

00:08:44: And interestingly enough they all agreed that it was a person that was really good at self regulation itself management and people that would listen to others.

00:08:59: So from your perspective, when you talk about self-leadership what does it look like as an observable behavior and especially when there is pressure?

00:09:10: Well a couple of things.

00:09:11: There are few things.

00:09:13: the thing to realize is that when we're under pressure We simply become more of ourselves so we need to notice.

00:09:18: When things start showing up we need To listen.

00:09:21: And I also will take You back when you're asking The question About who was Your best leader.

00:09:26: I often will say to people, if you're new to leadership or your wanting to enhance your leadership think of the people that were your worst bosses.

00:09:34: They had the most to teach you and listen in go okay i want to be really clear what he or she did there?

00:09:40: And make sure i don't duplicate it.

00:09:42: but when i bring into that scenario where the stress-the stakes get higher...and There is an expectation That i need to be Really Clear not To Rush I need to be super clear with myself not to push the agenda and when i feel that need to prove or justify, What's actually occurring here?

00:10:06: I need to be very current of the expectations.

00:10:09: That's when we want a rush, and we wanna dust our hands off it and be finished!

00:10:12: And that usually is what takes more time than enough to say, Christine tell me about this.

00:10:18: I'm not sure i really am clear on your resistance right now...and THAT TAKES EFFORT AND IT TAKED CONFIDENCE TO BE ABLE TO SAY WE'RE NOT JUST GOING TO RUSH THROUGH THIS.

00:10:33: The greater the opportunity is for resolution.

00:10:35: It's okay for you and I to agree, it's not ok for me to assassinate your character because i don't like how you're doing it.

00:10:42: often if you are resisting me or you're resisting what the request is... ...I look and go there something im not seeing.

00:10:49: And as a leader working in a corporation my job is help people see more and that's where we get into greater ideas, greater discoveries, greater perspectives.

00:10:59: But if I abandoned me in that moment and just conformed to getting it done or mandating what's going on...I mean i've got off a coach call with the client.

00:11:08: they need some shifts but making gestures and shifts here is actually what needs to happen?

00:11:16: It sounds like a hard no-needs-to occur.

00:11:18: he goes you know what your right but so will the gesturing be hard.

00:11:25: That's like death by a million paper cuts, why not face it?

00:11:28: Put The Truth on the table and deal with

00:11:30: it.".

00:11:31: I believe that truth only hurts once... But when we don't deal with the truth of what is going on It just eats away in itty-roads!

00:11:39: And its.. We take it on and suddenly go, i feel like im a thousand pounds, Im exhausted.

00:11:46: Well you've been selling out all the way along.

00:11:48: Rather than drawing the line saying Christine tell me What is it that's not fitting for you here?

00:11:54: Tell me, tell me what I'm not seeing and then choose to really flush it out.

00:11:59: And That's not easy!

00:12:01: That place of conflict takes courage... ...and It doesn't have to be arduous Conflict but that Place Of Me Not Abandoning Me To Be able Say I don't hear, I can't see what you're saying.

00:12:13: Christine help me to see it and even then if i don't see It's okay to say I Don't See.

00:12:18: And now we need To move on with this but for You to be heard in the process is super important?

00:12:23: We don't do that very often.

00:12:26: Yeah, yeah That's also not nice For The other person.

00:12:28: If Im Not Clear Then The Other Person Is Also Left In The Unknown.

00:12:33: So Its Hard But its Definitely Better Decision.

00:12:39: Now You also work a lot with leaders that are more introverts, quiet.

00:12:47: What is the characteristic of a leader?

00:12:50: That it's not as expressive and has extroverted... As you probably expected these days in all social media where everyone tries to be number one for everything.

00:13:02: So do we underestimate quiet leaders or they undervalued?

00:13:10: Can this introversion really become a way to avoid visibility and conflict?

00:13:15: Is it like safety net for

00:13:17: leaders?".

00:13:19: Well, I would say yes.

00:13:20: Yes!

00:13:20: And yes... well-framed in place.

00:13:24: so what i find is we have version of leadership that's out there tends to err much more on the masculine, not male but the masculine side.

00:13:34: You know what I look at is we need much more of the masculine feminine integration... The masculine there are goals and objectives..the KPIs....and the feminine is you know the collaborative community ...the conscious conflict.

00:13:47: it's not one over another.

00:13:49: its both bringing together.

00:13:51: The biggest part with introverts is they tend to go, I don't see my leadership style in the room.

00:13:56: So they go...the only way i'm gonna get through it's like boldly pierce the membrane here and join the game that their playing There.

00:14:05: one particular client I think of she has a very powerful finance VP And thats the environment shes in.

00:14:12: She was talking about being at this board meeting And what she is, She totally disagreed with going on.

00:14:18: She was trying to figure out how put her two cents in and when she realized that it's something we had worked within the coaching session...she just said you know have we considered?

00:14:30: That all she has to say!

00:14:31: And she placed it..and the ripples went out and conversation began so realizing she didn't need a strong armet or yell or pounder chest saying watch me.

00:14:45: And they heard her.

00:14:46: and it transformed the trajectory of the board meeting when she came out.

00:14:51: Her CEO said to her after that was outstanding, you know we got To The Truth quicker.

00:14:56: he didn't quite say that but That's not what I said.

00:14:59: He said and She's like It doesn't have to be hard work.

00:15:03: why don't Have to show up?

00:15:04: Like he does or she Does no You need to Show Up like you do.

00:15:09: And that aspect of we look at introverts and think they're shy, no?

00:15:14: They are thoughtful...and tend to be not needing the loudest voice in their room.

00:15:20: When they speak with conviction…they are heard!

00:15:24: And when an introvert trusts himself or herself….they really get hurt.

00:15:29: They allow people bring their opinions forward into a room where greater good gets carried.

00:15:36: But it really does take time, I don't mean years.

00:15:41: It takes time in that moment to say just a minute here... Here's something I see and know its contrary of what is occurring in the room but it helps people listen differently And it super important!

00:15:55: Super powerful.

00:15:58: So would you say this more difficult for an introvert leader?

00:16:01: To lead an extrovert team Or to have an intro or team working for next work leader

00:16:09: boy wow is there even answer that both of those circumstances are extraordinary.

00:16:16: And ultimately what I know about human nature as we all want to be seen and heard.

00:16:23: so you don't get caught in the extroverted introverted.

00:16:27: We're all somewhere on the spectrum.

00:16:29: as a good friend of mine, colleague says I think we are all introverts.

00:16:41: is if there's a gender difference, If There Is A Generational Difference.

00:16:52: IF THERE'S A STYLE DIFFERENCE AND EXTERVERTED INTOVERTURE THE REALITY IS IF YOU'RE LEADING YOU NEED TO CONNECT WITH YOUR TEAM!

00:17:00: It's not.

00:17:00: your team needs to connect with you and that's very ancient way of operating.

00:17:04: I'm the boss.

00:17:04: do listen me this what we're gonna Do?

00:17:06: If i want to drive This bus And I Want You To Contribute We're Gonna Go Together.

00:17:11: My Job Is Get Each Of Each Person on my Team To Know That I need Them & See them and value them.

00:17:18: And I'm going to challenge them, you know?

00:17:20: And iIm gonna ask them for more.

00:17:22: so does that boil down too?

00:17:23: someone being an introverted leader with a group of extroverts is it... You know those are nuances but mostly its the leader actually realizing The more they can include people..the future will take care of itself.

00:17:37: But often in leadership we get so focused on the future That We forget about the present.

00:17:43: Yeah,

00:17:44: that's right.

00:17:45: What I don't know about you but what i find with my coaches is often they have a hard time acknowledging or even first seeing other people are different and so the first thing as already said it has to figure out for every single person how can we best build connection?

00:18:08: Well in so many cases he doesn't get me but that's your job.

00:18:14: To interface with them, help them to know who you are.

00:18:17: I don't mean you need to tell them all about.

00:18:19: well listen i like this for dinner and these are the sports i like to do... You need to actually show up!

00:18:24: Like one of the things i find fascinating is when we want uh really support someone in having achieved something.

00:18:32: so The piece is if i'm gonna give you an accolade..I need to give it to you In a way That inspires you.

00:18:40: If im someone I don't know if you would know about the five languages of love, but to me it's a great transference into work.

00:18:46: But If your someone that is inspired by words of affirmation then i give you word of affirmations.

00:18:52: or do you need gifts?

00:18:53: Or Do You Need Public Support?

00:18:56: I Know For A Lot Of People They Go Man There.

00:19:00: I Was In The Board Meeting And They Asked Me To Stand Up.

00:19:02: Everybody Clapped.

00:19:04: Just About Died A Million Desk.

00:19:07: How Would You Like To Be Commanded?

00:19:10: You know, I know for me words of affirmation but i'd like someone to write me a note and say Ruth this way really impacted.

00:19:17: Me it's private.

00:19:18: its personal has got longevity But for others they need it out loud.

00:19:22: For Others They Need It as A gift.

00:19:23: for Others They need a hug saying you're kicking at Christine Way To Go.

00:19:28: So we also need to Know People.

00:19:31: We need to know Ourselves.

00:19:33: And what we do though is, We tend to talk with people the way we talked ourselves.

00:19:37: So if I'm a words of affirmation person... ...I am naturally going go that place with you and it's like.. That may not land for your or you might not hear it so its taking an extra effort.

00:19:48: who am i?

00:19:49: Who she?

00:19:51: What isn't?

00:19:51: when im wanting give her positive feedback whats best way for her to receive?

00:19:56: You know, we don't even think about that.

00:19:58: and then when we have to offer negative feedback or constructive feedback Then were really lost because I was like oh.

00:20:04: Don't want do this.

00:20:06: It's one of the greatest gifts that we can do for our people is Is offered them insight?

00:20:11: Like as kids We get feedback.

00:20:14: We want to improve.

00:20:15: We wanna be seen.

00:20:16: Somehow it's when we become adults That all evaporates.

00:20:19: We think Oh no, I don't need to give Ruth positive feedback And we need to do it often.

00:20:28: We need to really often because we are all ready for the negative constructive feedback.

00:20:34: and I take every opportunity to say, listen Christine how you showed up here that positively impacted me in this way?

00:20:41: That's very helpful to greater good of what is going on with our organization.

00:20:44: super important but...we don't do it very often.

00:20:50: Yeah

00:20:51: even less so gather feedback.

00:20:54: Don't know about you?

00:20:55: or When I started off working in corporate, I was a trainer role and had to gather feedback at the end of each session.

00:21:04: And it...I almost dying standing there and training for participants

00:21:09: fill-in

00:21:09: their reports!

00:21:11: But now whenever i do deliver a course or whatever?

00:21:15: I love that question because yes..i want know what can learn from but its

00:21:21: hard!!

00:21:24: Well, it is hard because if we're not confident in our own competence We start hoping for.

00:21:30: and it's like nope.

00:21:31: This is who I am.

00:21:31: this Is how i show up?

00:21:33: I mean i'm laughing cuz i just had feedback from another podcast A host that i did a show with.

00:21:38: he was introducing me to somebody else.

00:21:40: And how would you describe Me as roost direct on sentimental and names things without softening and i went.

00:21:47: I like that description, i've not heard it before and it really lands.

00:21:52: And wouldn't have hurt if hadn't asked for some feedback...and want to hear at all the good, bad or ugly!

00:21:58: Like what when you say something goes wrong....I wanna be first to know.

00:22:04: That's only way can support you & protect you.

00:22:07: but If I hear about this from somebody else I'm not going to be prepared and you're gonna pay the price.

00:22:13: And we tend to want go, oh that's not gonna happen.

00:22:16: or let just pretend it didn't happened... Or lets keep a secret.

00:22:19: Secrets don't work!

00:22:20: They really don' t work.

00:22:23: Yeah.

00:22:25: That gives me now an opportunity.

00:22:26: ask about your dog because i am very much into working with animals as well.

00:22:32: so our animal they give us feedback.

00:22:38: Where would you say that your dog, I think his name is Ryder notices about yourself?

00:22:46: That a human colleague might politely ignore or maybe even not

00:22:51: get.

00:22:56: He has a quiet confidence.

00:22:58: he doesn't wait for the feedback.

00:23:00: I've never met a dog like him,he's also much bigger than i had anticipated and was told that he is going to be sixty pounds when his ninety.

00:23:07: but what notice about him?

00:23:09: as he does what he does... he believes in what it does..and he doesn´t look for feed back....He really is ambassador of joy.

00:23:17: When we go out ,he greets people who can tell Who needs say hello?

00:23:21: And who

00:23:22: doesn't?...And

00:23:23: just honors it.

00:23:24: and I look at that, what he's been teaching me.

00:23:28: And i don't know if its other colleagues dont see but his really been teaching is in the simple moments you show up and your consistent like.

00:23:38: He Is So Consistent!

00:23:40: He doesn't get phased by things.

00:23:44: when he goes out he stands as ground.

00:23:46: If another dog comes to him he wont engage But he doesnt retreat.

00:23:51: So he's solid there.

00:23:52: He has a confidence where he goes, I guess today you and i aren't gonna be best friends Moving along And he doesn't take it-he doesn't Take it personally?

00:23:59: He doesn't get warped out about It and its really...it's been teaching me to go Ruth.

00:24:05: Not everybody is up for the nature of The way You coach or the Way You support.

00:24:09: That's okay.

00:24:10: But for the people that are, man we're going to go to the moon because there is a lot needed right now on earth.

00:24:15: so and The interesting part about him as he was a COVID fail He lived with another family And it didn't work out.

00:24:25: My goodness, like he is the easiest dog I've ever had.

00:24:28: Like... He's probably the kindest dog i've never had and he's huge!

00:24:32: Like-like just..I can't impress upon you enough.

00:24:34: Like usually when we talk about him ,he'll come and join the conversation.

00:24:38: so hey....He's tuned into all of it And its that place of dogs.

00:24:44: lives are somewhat shorter.

00:24:47: Every moment matters.

00:24:48: they don't get flustered about other things.

00:24:54: Make it something.

00:24:55: It's not.

00:24:56: what is this moment offer?

00:24:58: What does that mom and offer?

00:24:59: take her leave it move along And its, it's something that I have been really striving for to make life as simple As possible and let people be where they are and meet them Where They Are but also Be super clear in In what i'm offering and how im living on dogs.

00:25:17: just do That.

00:25:19: then you can tell.

00:25:20: when You approach a dog like Are they up for it?

00:25:23: Do they want to meet you, do they not?

00:25:25: and It's like okay great.

00:25:27: You don't wanna Okay Great And then move along Now.

00:25:31: do you have a dog?

00:25:33: Not yet.

00:25:34: I would say I have two horses now.

00:25:36: as i am always saying when an interview comes To the end I Would love to go on with you forever Because its so interesting to talk to Me too.

00:25:45: me too.

00:25:47: There is.

00:25:47: there Is one question that I wanted to ask you at The End.

00:25:51: That is What are you no longer willing to do in order to be successful now?

00:25:59: I'm No, longer willing To attend your agenda over mine meaning.

00:26:15: carry on your way, I'll carry on my way.

00:26:17: To me it's very much about the truth of what is happening now...I want to get to that point and dive in at this depth....and connect with a level where i know its possible.....to be connected to.

00:26:33: living into that form......and not foregoing.......and I don't judge anybody else for how they wanna do but..i know It's about that connection and I look where we are post COVID, And We don't have the connections.

00:26:47: So i want it to be meaningful!

00:26:49: I Want us To know...I wanna Look you in The eye..and I want You to look me In the Eye....And I want you to say things That Are real whether I like it or not.

00:26:56: thats Not the point but I want to Know.

00:26:59: its not just a slick AI response.

00:27:01: I Don't want to see another pretty picture on social media Saying wow Ruth your this no I'd rather Say you know what Ruth?

00:27:08: You can push the limits sometimes.

00:27:10: so For me, I'm really clear.

00:27:33: now going worldwide on Zoom.

00:27:39: You know, I have clients all over the world and it is that place of.

00:27:43: how do i speak my truth without its sounding really syrupy?

00:27:46: How do I live into my level of

00:27:48: leadership?".

00:27:49: And you know...I really believe we need to work with coaches like..i've worked with a fantastic coach who's taking me to edges....and We NEED TO...we need honor ourselves!

00:27:59: We need to have that safe space where someone sees us but doesn't tolerate and pushes us but also has our back.
